bad peach brandy

a bit discouraged. just distilled 3.5 gallons of peach/mixed berry wash. and it seems like as soon as the heads were finished the tails started coming out. if there was a single cup of drinkable likker in there somewhere, I sure as all hell missed it.
4 lbs peaches 3 lbs mixed berries 4 lbs brown sugar distillers yeast, 5 gallon wash. racked the hell out of it. there was no yeast bed in my boiler I'm sure. fermented for 5 days, racked it set it for another 5 days, ran it. it tasted like peach alright... it also tasted like my backside after a hot 12 hr workday. using a simple 16qt stock pot still (no dome) with a worm. I did collect a lot of distillate. bout 2.5 qts total starting at 55% ending at 25%. Any ideas where I went wrong?
This is kind of embarrassing but sometimes I like to smell my own backset
